Hire Fractional CTO Help: Ten Questions to Ask First
Ten questions to ask before you hire a fractional CTO, what a good answer sounds like, and the red flags that cost founders months.
When founders hire fractional CTO help, the expensive mistakes are rarely about price. They are about scope (advice when you needed a builder), ownership (code and accounts that end up in someone else’s hands) and exit (no plan for when the engagement ends). These ten questions are the ones I would ask if I were on the hiring side, with what a good answer sounds like. What the role should cover in the first place is set out in what a virtual CTO does.
Before you hire a fractional CTO: decide what you are buying
Write one paragraph on what should be different in six months. "Our platform supports enterprise customers with their own data separation" is a brief. "We need technical leadership" is not. The paragraph decides whether you need an adviser, a builder or both, and it is the first thing a good candidate will ask for.
It also decides the budget. Published US rates for a fractional CTO run $170 to $250 an hour; a plan that includes development costs more per month and less per result. Fractional CTO rates has the numbers.
Ten questions to ask before you hire fractional CTO help
| Question | A good answer |
|---|---|
| 1. Show me a system you designed and still run. | A live product, its architecture and what they would change now. |
| 2. Will you write code, or only advise? | A clear yes or no, and how many hours a month go to each. |
| 3. Who owns the code, the cloud account and the passwords? | You, from the first day. |
| 4. What will you do in the first 30 days? | Read the code and infrastructure, write down the top decisions, fix the riskiest one. |
| 5. How do you record decisions? | A written decision record with the reasons, in your repository. |
| 6. How would you separate customer data? | A specific model, such as a tenant boundary that fails closed, not "we use a secure framework". |
| 7. How do deployments and rollbacks work? | An automated pipeline, a rollback they have actually used, backups they have restored. |
| 8. How available are you, and in which time zone? | Set hours in your working day and a response time in writing. |
| 9. What happens if we hire a full-time CTO? | A handover plan, and help interviewing the candidate. |
| 10. How does this end if it is not working? | Short notice, no lock-in, everything handed over. |
Question 6 in more detail: separating customer data
If your product holds data for more than one customer, this answer tells you most of what you need to know. A good fractional CTO will describe where the tenant is resolved, what happens when it is missing, and how permissions sit inside the tenant boundary rather than replacing it. The model I use is set out in multi-tenant access control: tenant boundary, permission and record scope as three separate layers, each with its own tests. OWASP’s multi-tenant guidance asks for the same separation.
Where to find a fractional CTO
- Referrals from founders whose platforms you have seen working.
- Fractional executive networks and marketplaces, which pre-screen but add a margin.
- Engineers you already trust who have grown into architecture and delivery roles.
- Writing: someone who explains decisions clearly in public usually explains them clearly to your team.
Wherever you find a fractional CTO, run the same ten questions. The source matters less than the answers.
Red flags
- Code or infrastructure held in the CTO’s own accounts "for convenience".
- A proposal that is all strategy documents and no working software.
- No live system they can show, or only systems someone else runs.
- A long minimum term with no exit plan.
How I answer these questions
My answers are on the Fractional CTO page: the platforms I designed and run, such as DinDin and the Omnitech CRM, plans from $1,500 a month, code and accounts in your name, US hours, and no long minimum. One client, Jonathan, has worked with me for more than eight years; his video is on the home page. If you are not sure yet whether you need a fractional, interim or part-time arrangement, read interim CTO vs part time CTO.
